Restoration marketing for the shop that answers first

In restoration, market leader is literal. It means being the first call, and there are two of those. The homeowner at 2 a.m. with a burst supply line rings three or four numbers and hires whoever answers with a truck and an ETA. The plumber, the independent agent, the property manager and the adjuster hand out the large-loss and commercial work that never touches a search engine at all. Winning either one is a system, not luck.

The leak

What does a missed after-hours call actually cost?

Roughly two-thirds of water losses arrive after hours, at weekends, or over a holiday. The average mitigation ticket runs $3,000 to $5,000. Four dropped calls a month at a $4,000 average is about $16,000 a month, just under $200,000 a year, and the homeowner who hired somebody else at 2 a.m. has usually handed that company the reconstruction too.

None of it shows up anywhere you would look. A call that never became a job does not appear in ServiceTitan. There is no line in the P&L called revenue we did not earn, so the loss is invisible until you go looking for it deliberately.

A job that never got booked doesn’t appear in ServiceTitan. It’s the only line in your P&L you can’t see. Put your numbers in and it becomes visible.

The bench

Where does large-loss work actually come from?

Not from search. The commercial and large-loss work, the multifamily jobs, the packouts worth having, come off a bench of people who decide who gets called: plumbers, independent agents, property managers, adjusters and hygienists. That work never touches a search engine.

Almost no owner can see the shape of that bench across a whole metro. Which plumbing firms are visibly tied to a competitor. Which property-management companies already name a restoration partner and which have never named one. Which agencies default to the same franchise out of habit rather than preference. It is knowable, it is just nobody’s job to know it.

Tied up

Firms with a visible, standing relationship to a competitor. Worth knowing so you stop spending on them.

Open

Firms with no named restoration partner at all. The shortest path to large-loss volume in most metros.

Habitual

Firms defaulting to a franchise because nobody has given them a reason not to. Winnable on response and paperwork.

Proof

Eight years inside a restoration rollup.

8 years

as their marketing arm, through an ownership change, a CEO change and a national rebrand

Response Team 1 was the private-equity-backed platform, owned by Nautic Partners, consolidating independent restoration companies under one name. In 2020 the whole network was rebranded as Venturi Restoration. In 2023 it was acquired by ATI Restoration.

Asymmetric was the marketing arm for eight years of that, and built the lead-response platform underneath it: the call handling, the tracking, and the response system that let a new office open or an acquisition fold in without the phones getting worse. An agency is the first line item cut when a business gets hard. We were there through an ownership change, a CEO change, and a rebrand across the entire network.

We watched the other half of it too. The network went from 49 offices to 21 over those years. Good local companies with good names got absorbed, and not all of those offices survived it.

That is why we only work with independents now, one per market. The machine works. It just ought to belong to the person whose name is on the building.

One day with us. A 90-day system to become the first call.

The First Call Program is the Pathfinder Sprint run for a restoration shop. We go through your job data, listen to what a homeowner actually hears when they call you after hours, map the referral bench across your metro, and hand you a ready-to-run 90-day system. Your only job is to hand over the data and show up for the day.

What you get in The First Call Program
  • After-Hours Answer TestYou and three competitors, called after hours and recorded, so you hear what a homeowner hears$750
  • Metro emergency-search footprint & LSA eligibility audit$1,500
  • Referral bench mapPlumbers, independent agents, property managers and adjusters, by county$2,000
  • Direct-vs-TPA revenue mix analysis from your job data$1,500
  • 8-hour senior working session$3,500
  • Your ready-to-run 90-day First Call system$1,500
  • Custom software & automation build map$2,000
Total value$12,750
Your investment$950

More than $12,000 of senior strategy work, for $950, and the full $950 comes off your first month if you continue to a monthly plan.

You keep it either way

If you look at your 90-day system and don’t see the edge, we refund every dollar, and you keep the system and every report anyway. The risk is 100% on us.

And before we start

If the After-Hours Answer Test shows you already beat all three competitors on time-to-human, we refund you before the Sprint begins. We only take money from shops that are losing calls.

Exclusivity

One restoration company per metro. Yours.

It is written into the agreement, not implied. Once a restoration company in your metro signs, we cannot take another, and we will tell you on the first call rather than after you have paid.

In most metros there are only three or four genuine independents once you take out the franchises and the private-equity-owned shops. That is what makes the promise checkable rather than theatrical: you can name them yourself.

Questions

Restoration marketing, answered

What does the Pathfinder Sprint cost, and does it credit toward anything?

$950. It is credited in full against your first month if you go on to a monthly plan, so if you continue, the Sprint effectively costs nothing. There is no obligation to continue.

How much work is this for me?

Hand over your job data and show up for the day. We pull the market research, run the After-Hours Answer Test, and build the referral bench map before we meet, so the eight hours are spent deciding what to do rather than gathering facts.

Does this work if most of our volume is TPA or program work?

Yes, and the mix is usually the point. Program work fills the schedule at a rate somebody else sets. Direct work pays better and is the part you actually control. The Sprint includes a direct-versus-TPA revenue mix analysis from your own job data, because the first question is normally how much of your capacity is committed at program pricing and what it would take to shift some of it.

Is this only residential, or does it help with commercial and multifamily?

Both, and they are won differently. Residential emergency work is won on response time and local search. Commercial and multifamily large loss is won off the referral bench: property managers, facility managers, adjusters and the plumbing firms that get called first. The bench map covers that side, and packout and reconstruction capacity are part of the conversation on the day.

What does the After-Hours Answer Test actually involve?

We call your after-hours line and the lines of your three nearest competitors, at the hours a real loss happens, and record what happens on each call. You get the recordings and the time-to-human on every one. Most owners have never heard their own after-hours line from the outside.

What happens if a competitor in my metro signs first?

Then we cannot work with you, and we will tell you on the first call rather than after you have paid. We take one restoration company per metro and it is written into the agreement. In most metros there are only three or four real independents, so this is a short list rather than a sales line.

Do you handle the reconstruction side or just mitigation?

The marketing covers both, and keeping them together is usually where the money is. A homeowner who calls someone else at 2 a.m. for the dry-out has generally given that company the rebuild too. Losing the mitigation call is rarely a $4,000 problem, it is a $4,000 problem plus the reconstruction that followed it.

We already rank well. Is there anything here for us?

Possibly not, and the answer test will show it quickly. If you already beat all three competitors on time-to-human, we refund you before the Sprint starts. Ranking and answering are different problems, though, and a shop can be first on the map and still lose the call.
